Bringing Innovation and Creativity to Events (Case Study)

However big or small the event, there’s always reason to inject creativity and innovation to make it memorable for all involved. This is an approach Medinah Country Club has pioneered for over 95 years. So, what are they doing, and what can you learn? We turned to General Manager and Chief Operating Officer, Robert Sereci, for the answers.

In what ways have you brought innovation and creativity to the events you have hosted?

While we have brought innovation to many events, at Medinah Country Club we view innovation as a strategic advantage that we leverage across all facets of club operations. From food and beverage to technology, innovation plays a critical role in our success.

Despite our significant recent investments in amenities, we realize that, ultimately, these amenities are only vehicles to facilitate relationships and strengthen our community.

Our approach to events focuses on larger, traditional club events like Easter, Mother’s Day and Halloween, while consistently developing smaller events, focused on appealing to a targeted demographic who share similar interests and passions.

We also work around the seasons. Many are surprised that a golf-centric club like Medinah hosts events around ice skating, sledding, and cross-country skiing in the winter months. But this keeps members engaged, mixing with other members and makes the club more a part of their everyday lives. We even host roller skating, where we convert our ballroom into a roller rink!

Family involvement is also key, and offers an opportunity for us to be creative. For instance, we invite families to join our executive chef for an educational experience as he taps our trees for maple syrup, to learn about egg production from our farm hens, and to learn how honey is harvested from our three bee colonies, all on our club property.

We also sprinkle in ingredients which are true to Medinah, and showcase the best of what we have to offer. Our Medinah Food Truck regularly roves around the property serving parties, and we use our portable wood burning oven or smoker to supplement indoor and outdoor club events.

Who drives this commitment to innovation, and why is it so integral at Medinah?

In our case, my team and I drive this commitment. I suspect this is not that different for most other clubs. Club Boards genuinely demand innovation from their management team, yet they embrace and find comfort in conformity. Clubs are notorious for conforming with the majority and have learned to embrace the status quo in order to align with the opinions and behaviors of neighboring clubs. This pressure to conform can have a significant negative impact on management’s engagement, creativity, and ability to innovate, and ultimately the club suffers.

Innovation is not important for innovation sake. As more clubs expand their offerings and amenities become ubiquitous, we, as clubs, must shift our focus from building structures to building memories. Like the corporate world outside our gates, we have migrated into an “experience economy,” where our members place greater importance on experience. Fitness centers, spas, and racquet courts are now the norm and very few members get impressed by these shiny new toys. Today’s members are looking for, and paying for, memorable unique experiences. These unique experiences are what makes successful clubs stand out in the eyes of the current and prospective membership.

How do you capture new, creative ideas AND make them happen?

Capturing ideas is the easy part – getting buy-in and execution is the hard part.

There is no shortage of ideas. My team and I look not only to our peers for ideas, but more importantly, we look at what others outside of our industry are doing and determine if and how it is applicable to us. The truth is, many of our innovative ideas at Medinah may be innovative for the club space, but in reality, they are almost common practice in the public space. Clubs are too quick to dismiss ideas from other segments by thinking “that would never work here.” While that may sometimes be true, we seek out those principles or ideas that would work and determine what we would need to do in order for those ideas to be successful at Medinah.

What’s your best example of bringing innovation to a high-profile event? What made it successful?

While many clubs go out of their way to squash nonconformity, at Medinah, we encourage it. I genuinely promote constructive nonconformity. That type of thinking is how we introduced the Tiny House Hospitality Package during the recent BMW Championship hosted at Medinah. The goals were twofold:

How can we create a unique memorable spectator experience and capture additional hospitality at a mid-range price point? The answer – place several Tiny Homes at specific locations on the golf course.

This was the pitch – Ever dream of watching a professional golf tournament from your backyard? Now you can. Introducing the Tiny House Hospitality Package for the 2019 BMW Championship. Invite your friends and colleagues to watch the top 70 players tee off just feet from your fenced backyard. In addition to witnessing the tournament up close, you will have access to a tiny house with all the accommodations of a home.

Not only was this the first time a Tiny House has been used in this way, but also the first time a Tiny House has been featured on a course during a professional tournament. This was a massive success and will likely now be a standard hospitality offering for future tournaments. The positive press we received was truly remarkable.

What else can other clubs learn from Medinah, whether they are staging high-profile events or member events?

In order to foster innovation, you must have a culture that not only encourages those who are innovative, but, more importantly, doesn’t penalize those who fail. Too many clubs focus on the ideas and innovation, and not enough on developing a culture of trust, where innovation and creativity is celebrated.

As the COO at Medinah, I have worked tirelessly to strengthen the trust between myself and the board. The board has provided me with a large safety net. In return, I have provided my team with an even larger safety net, allowing them to take risks and challenge the status quo. There are very few mistakes my team can make that I cannot get them out of.

Clubs must become comfortable with the unknown. If you want to accomplish something unique and memorable, you must be willing to take on risk. In general, clubs are culturally rigid and, as a result, are very risk averse. Club boards and members have a very low tolerance for failure and so club managers take fewer risks, thus, innovation comes to a standstill. Arguably, clubs with greater recognition and resources can afford to take more risk, but I believe the exact opposite to be true. When a small, unrecognizable club fails, the city may be aware; however, when a club with a global brand fails, the whole world will know.

3 Attributes of an Outstanding Club Manager

What does it take to be an outstanding club manager? And for clubs seeking to fill this role, what attributes should they be looking for?

It takes a particular type of individual to be a club manager.

Seldom is it a job with set hours and set responsibilities; it is more often a vocation which requires an unprecedented level of commitment and drive.

Rewarding? Yes. Challenging? Most certainly.

Throughout my time both at the sharp end of club management, as well as participating in national associations and state boards, one thing was abundantly clear – the role of the club manager is inextricably linked with the success or failure of a club.

It is, therefore, an appointment clubs cannot afford to get wrong.

But what makes an outstanding club manager?

1) Strong work ethic

High performing club managers are leaders with a relentlessly strong work ethic.

They are dedicated, committed and visible to the whole club – including both their membership and their team.

Beyond the general day-to-day requirements, the best club managers have a sense of when and where to be at all times. Not simply to be seen, but to demonstrate leadership and accessibility, consciously engaging with everyone they encounter in a meaningful and constructive way.

For team members this means being willing to mentor, offer guidance and invest time in their well-being and progression, whatever the role. For members, it is going the extra mile, ensuring exceptional service levels and a commitment to continuous high levels of satisfaction.

The club manager should be the face and voice of the club, not tucked away in a back office.

2) Forward-thinking

Effective managers do not stand still. They are always growing, always looking forward.

For them, success is just fuel to improve, and failure is an opportunity to learn and avoid repeat mistakes.

They are relentless when it comes to innovation: they recognize trends, the importance of future generations, and consider how to best position their club to take the opportunity they present.

As golf and particularly private clubs move ever more towards service and experience, the most forward-thinking club managers are tuned into three important things:

  • Continuous investment in the property (and the areas in which to invest)
  • Attracting, training and motivating the right people for their team
  • Perfecting operational execution to create the ultimate experience for members and guests

3) Welcomes accountability

A high performing club manager never waivers when it comes to being accountable and holding oneself to exceptional standards of integrity and honesty.

While moral and ethical accountability is of paramount importance, so too is business accountability.

Successful managers engage in business intelligence and the ability to root decisions in evidence and fact. They embrace performance targets, and motivate their team to meet them.

More broadly, outstanding club managers welcome the existence of a strategic plan to determine the direction of travel, underpin all that they do, and provide a vision for the future they can unite the entire club behind.

To perform such a complex and varied role, a club manager will need an armory of attributes – not just three. But these traits should serve as a good foundation for what it takes to be an outstanding private club manager and help to safeguard your club from choosing the wrong candidate.

Inspired by the Masters

There are superintendents who say they dread the first full week of April each year because they know their members are glued to their televisions watching the Masters and wondering why their course isn’t also perfect.

If they needed someone to blame for the condition known as Masters envy, they could look no further than Jim James, the senior director for club and hospitality operations at the Augusta National Golf Club. If they did, they would see someone whose commitment to excellence goes far beyond flora and course conditions.

“We simply try every single day to be the absolute best we can at everything thing we do,” says James, who has been on the job at Augusta National since 1995. “We look at every single day as an opportunity to improve. When we find we are not the best, we are relentless and incredibly focused to make sure that we improve.”

Of course, there also are those superintendents who watch the tournament and find inspiration and challenge amidst the azaleas, dogwoods and meticulously groomed grounds.

It is the attention to detail that inspires Jon Jennings, the superintendent at Shinnecock Hills Golf Club, host of last year’s U.S. Open. “My takeaway each visit is that no matter how inconsequential a detail, they are extremely important for the overall success of the Masters,” he says. “Upon returning home, I try to instill that level of quality with our staff and have them visualize that everything we do in course preparation is important in the grand scheme of things from a player-experience perspective.”

The Masters provides professionals with instructive and insightful examples that guide innovation, brand management and continuous improvement.

Keith Wood, director of greens and grounds at the Quail Hollow Club in Charlotte N.C., is no stranger to big-time golf, having hosted the 2017 PGA Championship. But he recognizes something special when he sees it.

“I learned early on that if there was a week or two to have my greens as good as they could be, I needed to peak around the Masters,” Wood says. “There is nothing better than getting compliments on how your course is playing while everyone is buzzing from the excitement of a great Masters tournament.”

Wood, who is preparing Quail Hollow for the 2021 President’s Cup, says the Masters’ grounds and agronomy team set the bar for tournament golf each season. “I am in awe of the horticulture and the health and beauty of the landscaping they do,” he says. “All shrubs and trees on the property are perfectly placed and maintained. They do a wonderful job of embracing the heritage of being a plant nursery and then take it to the next level with world-class horticulture skills.”

Carlos Arraya, director of grounds and agronomy at historic Bellerive Country Club near St. Louis, finds motivation in the history of the club that has played host to some of golf’s most memorable tournaments.

“The Masters inspires me to communicate and focus on Bellerive’s great traditions and championship history,” says Arraya, who prepared Bellerive for the 2018 PGA Championship. “Even though the Masters is one-of-a-kind, every course has its character and own story.”

The attention to detail and the steady progress on new solutions – from technology to labor deployment – serve as guidance for Arraya’s planning purposes. “The takeaway that resonates in my mind every year while watching the tournament is that a vision accompanied by a strategic plan can produce golfing excellence for the players and patrons,” he says.

While some may dread Masters week for the envy it produces, the great ones welcome golf’s first major as a learning experience. They know that even though they don’t have Augusta National’s budget or staff (more than 2,000 during tournament week), they can make their own commitment to excellence, looking at each day as an opportunity to improve.

Manager Views on Innovation

Generating growth through culture change is the goal of the Innovation Labs initiative.

Discussions about business, society, the economy or technology invariably include the word “innovation,” which implies a pursuit of inventiveness or change. The word also appears in conversations about golf culture or the club industry, though typically in a negative context or when referring to a lack of change.

By nature, clubs embrace and value tradition. That’s one of the things that defines them as clubs. They are organizations dedicated to a particular interest, activity or lifestyle. However, a culture of tradition does not prevent a club from pursuing change.

Investigating innovation

In recent years, club managers, club members, developers and businesses that serve the industry have used the word “innovation” more frequently. But it’s unclear what innovation looks like for clubs. We see various industries targeting clubs with innovations: Manufacturers are making equipment stronger, lighter and more powerful; agronomic experts are growing turf that is cleaner, greener and more sustainable; technology focused fi rms are developing ways to make golf more accessible and less time-consuming.

As part of its commitment to continually provide forward-looking ideas and advanced education to club managers, CMAA identified innovation as a key research topic for 2018. At Global Golf Advisors (GGA), the goal is to leverage adaptation, transformation, growth and efficiency to maximize the performance of clubs — and innovation is always on the table.

Key objectives for both CMAA and GGA have always been to help clubs optimize their performance and maximize financial, operational and lifestyle related results for club leaders and their members. Earlier this year, CMAA announced the renewal of its business partnership with GGA, a multiyear commitment of cooperation to enhance CMAA’s research initiative using GGA’s business intelligence services and to co-create Innovation Labs to promote and inspire innovation by clubs. The Innovation Labs will explore new ways to help clubs move ahead faster.

Typical research projects analyze past results and projected outcomes. Research on innovation, however, is forward-looking and requires new ideas, new methods and change. Still, successful innovations are difficult to quantify and involve significant risk.

To minimize risk and create reliable, replicable and successful methodologies, GGA and CMAA have established a joint task force that will identify, measure and field-test ideas that have the greatest potential for innovation in club management.

Establishing baselines

This case-based approach to innovation began with a yearlong research project involving clubs that are reimagining the way they operate. The first phase of the three-phase project was to study the relationship between clubs and innovation by talking to the individuals who know clubs better than anyone: club managers.

This effort was launched in advance of the 91st CMAA World Conference on Club Management and Club Business Expo in San Francisco. CMAA members took a 10-minute survey designed to gather managers’ thoughts on innovation, identify research opportunities and assess latent demand for innovation within clubs. The nearly 400 CMAA members who participated represented more than eight types of clubs, and more than 150 individuals volunteered their clubs to contribute to additional research.

Results from the preliminary survey confirmed that innovation is crucial for the future of club management. According to the survey, approximately 95 percent of club managers regard innovation as “important” or “very important” to the long-term success and sustainability of clubs.

Club managers also believe clubs need to improve when it comes to innovation. Managers do not necessarily regard their clubs as innovative. Less than two-thirds (63 percent) described their club in that way. And when asked to quantify the extent of their innovativeness, only 40 percent of managers rated their club as “innovative” or “extremely innovative.”

Participants also rated the extent to which they believe clubs are keeping pace with innovative practices in other industries. Ninety-two percent rated that pace as being between “slightly below average” and “slightly above average.”

The top three challenges that inhibit innovation were determined to be: (1) limited resources such as money, time, space and people; (2) social or cultural opposition to change; and (3) a lack of structured innovation processes or procedures.

Using the right tools

What fuels the engine of innovation? What is required to innovate? Survey feedback identified three keys to innovation: (1) a culture that fosters and supports innovation; (2) willingness to change norms and take risks; and (3) strong visionary business leadership.

Club managers said one of the most important ingredients for innovation is a culture of strategic thinking. This encourages new ideas, supports experimentation, solicits group input and is characterized by fearless, resourceful leaders willing to take calculated risks.

While managers are divided on whether innovation is a priority for their clubs (55 percent said yes; 45 percent said no), it is clear that those who focus on innovation are seeing results. Among managers who indicated that innovation is a primary focus, 91 percent said their clubs seek opportunities to innovate and 90 percent said their focus on innovation gives them a competitive advantage. One caveat: Only 27 percent of clubs that focus on innovation have a clear, well-defined innovation strategy.

Even managers who believe innovation is essential to the long-term success of their clubs do not regard themselves as particularly innovative. They believe the club industry lags behind other sectors when it comes to change. They say they would like to catch up in the areas of marketing, communications, technology, food & beverage and strategy, but they say they are hampered by resource constraints, cultural opposition and a lack of effective infrastructure. Even many clubs that do prioritize and pursue innovation are operating without a deliberate plan of action.

To translate ingenuity into business strategy, managers believe that a broader cultural endorsement is needed within their clubs to support, enable and nurture innovation. Affecting cultural change from the top down, with reliable bottom-up support, is not easy. Clear policies and programs are essential.

The results of this preliminary survey have helped guide the development of GGA/CMAA research and the new Innovation Labs initiative. GGA Education Events Isolate Themes & Challenges Facing Club Leaders

Golf club executives have come together on both sides of the Atlantic as GGA continues its program of insight-led educational Symposiums, that deliver insights, research and current trends influencing golf club business success.

Against the backdrop of Loch Lomond Golf Club in Scotland and Scarboro Golf & Country Club in Canada, senior figures in the club industry discussed the challenges, issues and successes of the past year and forecasted opportunities and possible difficulties for the next 12 months.

Managing Partner of GGA’s EMEA Practice, Rob Hill, who directed the European Symposium in Scotland, said: “Our Symposiums foster a culture of knowledge sharing and collaboration among club leaders, many of whom are tackling the same challenges and are eager to learn from each other’s successes. This, backed by GGA’s key findings and research, provides a foundation of confidence and focus for the year ahead.”

The Scotland and Canada Symposiums touched on a vast array of topics ranging from far-reaching global trends to granular, market-specific issues managers are typically experiencing, including strategic thinking, business intelligence, member satisfaction, capital expenditures, membership growth, governance and manager-led panel discussion.

  • Strategic thinking is a challenge everywhere, particularly among club Boards. Challenges in defining strategy, remaining strategic at the Board level, and qualifying the elements of a strategic plan are widespread.
  • Business intelligence resources are in high demand. Many clubs indicated that they do not have all the data they need to make strategic assessments and key business decisions, particularly as they relate to local-market understanding, member satisfaction, club utilization habits, and evaluating club finances.
  • Member Satisfaction is paramount. Club managers believe that understanding members’ satisfaction, current habits, and future preferences is essential to a happy club environment. Empirically and anecdotally, there was strong correlation between overall member satisfaction and evaluations of a club’s social atmosphere, food and beverage operation, and clubhouse quality/condition.
  • Millennials and Generation X are top of mind. While tactics for recruitment and sentiments for the viability of these audiences varied significantly among regions and participating managers, it is evident that understanding the future generation of club members is a hot topic for club managers and a concern for some.
  • Governance is both a source of strength and adversity. Clubs are constantly facing challenges to govern effectively and implement governing infrastructure which supports the organization’s strategic vision. At clubs where governance is characterized by strategic thinking, written policy, and efficient, purposeful deliberation, success often follows.
  • Clubs are considering the following key initiatives for 2018:
    • Strategic Plan implementation: implementing/executing golf course masterplans, facilities masterplans, determining club brands, or evaluating club relevance to current/future members.
    • Governance reviews: reviewing governance practices, ensuring governance models are more ‘business’ appropriate, implementing Board Policy Manuals, and operating with greater transparency and more communication.
    • Membership changes: evaluating membership categories, measuring member utilization, focusing on maintaining existing members, and assessing approaches to attract Millennials/Generation X.
    • Financial monitoring: increasing the measurement of goals and financial performance through business intelligence/satisfaction surveys/employee surveys, assessing costs and benefits of process improvements through technology/robotics, and monitoring labor costs.
    • Environmental assessments: gauging the cost and potential impacts of processes focused on sustainability, ecology, and environmental stewardship.
    • Capital replenishment: conducting capital reserve studies, building capital reserves, exploring new methods of capital funding, gaining member support for CapEx through digital communications (i.e. video information rather than Town Hall meetings; estimating vote projections through online surveys; electronic voting for easier capture and analysis), and improving the monitoring capital maintenance requirements.

Rob added: “While these learnings represent only macro-level, shared sentiments among participating European and North American club managers, they point toward an auspicious outlook for the 2018 golf season, one defined by a focus on data-driven decision-making and informed strategy.”
